Distributed teams don't fail because of distance; they fail because they run a co-located playbook across time zones. The fix isn't more meetings at awful hours — it's treating overlap as a scarce resource and designing the rest of the work to not need it.
1. Find and protect the overlap

Then guard it: reserve overlap hours for the handful of things that genuinely need everyone live, and refuse to fill it with status updates.
2. Default to async
If a meeting could have been a document, make it a document. Decisions, updates, design reviews, and most planning can happen async with better quality — people contribute on their own focused time instead of performing in a call. Reserve synchronous time for high-bandwidth, high-ambiguity conversations.
3. Write everything down
Async only works if there's a written record. Decisions, context, and rationale belong in durable docs, not in chat scrollback or someone's memory of a call. A distributed team's institutional knowledge is exactly as good as its writing habit.
4. Price your meetings
A recurring all-hands across time zones is expensive twice: in dollars and in destroyed focus blocks for whoever takes it at 6am or 10pm. Put a number on it — see focus time vs active hours for why fragmentation is the real cost — and cancel the ones that don't earn it.
5. Measure rhythm, not presence
The worst instinct on a distributed team is to track who's "online." Time zones make presence meaningless — and chasing it pushes people to perform availability instead of doing work. Measure outcomes and rhythm instead: is the team shipping, and is its workload sustainable? A healthy distributed team has a recognizable cadence; watch for the off-hours creep that signals it's breaking down (early burnout signals).
Run it this way and time zones stop being a tax. The overlap becomes a deliberate, high-value window, and the async majority of the work gets better because it's done on focused time.
